How should a WhatsApp agent handle out-of-stock items?

Short answer

The agent should say plainly that the item is unavailable and immediately offer the closest thing that is in stock. It must never take an order for an out-of-stock item, because an order the shop cannot fulfil costs the sale, the delivery, and usually the customer.

This is where a connected catalogue earns its keep. A price list pasted into a document has no idea what sold out this morning.

An order you cannot fulfil is more expensive than a sale you never made. You have already spent the customer’s goodwill by the time you find out.

Three things happen in that reply: the customer gets a straight answer, they are not left to work out what to do next, and the conversation stays alive with something the shop can actually send.

The rules worth enforcing

  • Never offer or recommend an item marked out of stock.
  • Never accept an order for one, even if the customer insists.
  • Say it plainly — "we don’t have that right now", not a vague deflection.
  • Always offer the nearest available alternative, by name and price.
  • Offer to let them know when it returns, if the shop actually tracks that.

Why stock accuracy depends on the sync

The agent is only as right as your catalogue. If your store shows an item in stock because nobody updated it after a shop-floor sale, the agent will honestly repeat that error. A webhook on product changes plus a nightly full re-sync keeps the gap down to hours rather than weeks.
